As Bryan puts it, “It’s all about making the machines work for us as much as possible.”

Productivity Reimagined: Keeping the GPUs Full

One of the most memorable takeaways from the conversation was Bryan’s  personal productivity philosophy: “Keep the GPUs full.” This mantra, originating from his days as an AI researcher, serves as a metaphor for maximizing output and efficiency in any role. Bryan shared how he encourages his team to let AI handle as much as possible, reserving their own efforts for tasks that truly require human insight. And if AI can’t yet handle a task? That’s where innovation begins. “If you find a problem AI can’t solve, that’s the research area where we can grow and differentiate.”

Rethinking Organizational Design: Neural Networks as a Model

Bryan’s ideas don’t stop at personal productivity—he sees parallels between how neural networks operate and how organizations could evolve. Neural networks thrive when information flows freely, both vertically and horizontally, through mechanisms like skip connections and self-attention

Bryan argues that organizations should adopt similar principles, ensuring that teams and individuals can communicate effectively and that insights aren’t bottlenecked by rigid hierarchies.This approach could lead to flatter, more dynamic organizations where information flows seamlessly, and decision-making is decentralized. 

Bryan also touched on the importance of proactive collaboration, where employees are empowered to identify their own high-impact tasks rather than waiting for direction. In this model, everyone in the organization acts as a node in a larger network, contributing to the collective intelligence of the company.

Scaling Yourself and Your Team

As CTO of You.com, Bryan is not only focused on scaling technology but also on scaling people. He shared his belief that leaders should prioritize enabling their teams to grow and succeed. “Every minute of my time is better spent helping my team scale up than trying to do everything myself,” he said. This philosophy extends to how he manages engineers—encouraging them to use AI as much as possible, experiment boldly, and treat unsolved problems as opportunities for growth.

For individual contributors, Bryan’s advice is equally practical: automate repetitive tasks, embrace a mindset of continuous learning, and don’t be afraid to throw away outdated systems in favor of better ones. As he put it, “If you can provide so much value from the first interaction that people don’t want to turn it off, then trust may become secondary.”
